I see this question a lot: It pops up on online forums, at events, in <a href=\"https:\/\/www.prodpad.com\/webinars\/\">webinar talks<\/a>, and even in casual conversations in person. PMs are eager &#8211; sometimes desperate &#8211; to understand what needs to be done to perform at the highest caliber of the industry.&nbsp;<\/p>\n\n\n\n<p>It seems a simple question in principle, but when you dig deeper, this whole conversation becomes a bit more philosophical. Sure, I can (and will) rattle off some essential skills and characteristics that make for a strong Product Manager, but I think this question is looking for a lot more than this.&nbsp;<\/p>\n\n\n\n<p>When a PM asks, what makes a good Product Manager, they\u2019re also asking, \u2018How am I judged as a Product Manager?\u2019 \u2018What does success look like as a Product Manager?\u2019 \u2018What actually are my main goals as a Product Manager?\u2019&nbsp;<\/p>\n\n\n\n<p>As you can see, there is a lot to unpack. So let\u2019s do it. What do you need to do to be great? What makes a good Product Manager?&nbsp;<\/p>\n\n\n\n<h2 class=\"wp-block-heading\" id=\"h-what-does-it-mean-to-be-a-good-product-manager\">What does it mean to be a good Product Manager?<\/h2>\n\n\n\n<p>To be good, you first need to define what good looks like. You\u2019d think that would be easy, but it\u2019s not. Being considered good is an assessment. A measurement. So what are you getting measured up against?&nbsp;<\/p>\n\n\n\n<p>For me, the biggest barometer of how good you are as a Product Manager is how well you facilitate the main goal of Product Management. But what is the overarching goal of the role?&nbsp;<\/p>\n\n\n\n<p>What is the core, single priority for Product Managers that every task and responsibility can be distilled down to?&nbsp; Well, I think it\u2019s something like this:<\/p>\n\n\n<div class=\"callout flex\">\n    <p><span style=\"font-weight: 400;\">The end goal of Product Management is to connect customer needs with the desired business outcomes through Product Development. It\u2019s about discovering what the customer needs and what the business needs and making sure the right products and services are delivered.<\/span><\/p>\n<\/div>\n\n\n\n<p>This goal is universal. it should be the same for every single Product Manager, regardless of industry or company size, but how you achieve this goal is where things start to change.&nbsp;<\/p>\n\n\n\n<p>The context often influences execution. A Product Manager in one industry will need to do different things than another somewhere else, even though they\u2019re chasing the same goal. What defines &#8220;good&#8221; in one environment might not translate to another.<\/p>\n\n\n\n<p>You could have endless expertise leading startups through their first years and getting them to $1M MRR. But pluck you out of that small pond and into an enterprise business, and things might look different, you may struggle. Because the goalpost has moved.&nbsp;<\/p>\n\n\n\n<p>Would that make you a bad Product Manager? To that enterprise company &#8211; maybe &#8211; but a startup that\u2019s looking to get off the ground may come across your <a href=\"https:\/\/www.prodpad.com\/blog\/product-manager-portfolio\/\">Product Manager portfolio<\/a> and see you as an angel sent from heaven.<\/p>\n\n\n\n<p>What I\u2019m saying here is that good can look like many different things. Sure, every PM has the main aim of connecting customer needs with business goals, but there are many different ways to get there.&nbsp;<\/p>\n\n\n\n<p>So what does it mean to be a good Product Manager? Prioritization, communication, stakeholder management, <em>blah, blah, blah<\/em>. Yes, knowing the skills you need to tune up is a big part of being a good Product Manager, but it\u2019s only half the story.&nbsp;<\/p>\n\n\n\n<p>Don\u2019t just hit the books in an endeavor to be the best. It\u2019s easy to get stuck in learning mode, diving into the theory, and taking <a href=\"https:\/\/www.prodpad.com\/blog\/product-management-courses\/\">Product Management courses<\/a> instead of going out there and getting the experience.&nbsp;<\/p>\n\n\n\n<p>But, here\u2019s the thing. It\u2019s the doing that\u2019s important. The miles in the tank matter more than any framework you can memorize.<\/p>\n\n\n\n<p>So, don\u2019t worry too much if you don\u2019t think you have all the answers. The best plan of action isn\u2019t to wait until you have all the skills you need. You need to just get out there and learn as you go.<\/p>\n\n\n\n<p>Of course, we\u2019re not dismissing the need for honing your <a href=\"https:\/\/www.prodpad.com\/blog\/product-manager-skills\/\">Product Management skills<\/a> altogether. If you\u2019re looking at this list and wondering where to start, there\u2019s really just <strong>one<\/strong> skill that ties everything together. If you boil all these skills down, there\u2019s one thing an effective Product Manager needs.&nbsp;<\/p>\n\n\n\n<p>That one skill is\u2026.<strong>empathy<\/strong>.&nbsp;<\/p>\n\n\n\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\">\n<p><strong><em>The one major skill you need is empathy. For customers, stakeholders, and the team. Without empathy, the PM can\u2019t truly understand the problem or rally the team around solutions. Empathy is at the heart of curiosity and storytelling.<\/em><\/strong><\/p>\n<\/blockquote>\n\n\n\n<p>Empathy is what turns a decent PM into an exceptional one. Think about it:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li><strong>Customer empathy<\/strong> helps you see the product from their perspective, ensuring you solve real customer pain points that improve user experience rather than just shipping features.<\/li>\n\n\n\n<li><strong>Stakeholder empathy<\/strong> helps you balance competing priorities, build buy-in, and keep everyone aligned, even when tensions run high.<\/li>\n\n\n\n<li><strong>Team empathy<\/strong> helps you create an environment where Engineers, Designers, and Marketers feel heard and valued, leading to stronger collaboration and better outcomes.<\/li>\n<\/ul>\n\n\n\n<p>Empathy is what helps you ask <em>why <\/em>instead of just what, making you a better decision-maker. A good Product Manager can be defined by their actions. Skills are useful, but the real magic happens in how you apply them.<\/p>\n\n\n\n<p>Einstein wasn\u2019t a great scientist just because he memorized formulas. He was great because he <em>used<\/em> them in novel ways. Likewise, a Product Manager isn\u2019t great just because they know frameworks, roadmaps, and <a href=\"https:\/\/www.prodpad.com\/glossary\/product-strategy\/\">product strategy<\/a>. They\u2019re great because they <em>execute<\/em> them in a way that moves the product and team forward.<\/p>\n\n\n\n<p>To be a good Product Manager, your actions need to match your ambitions. If the last section covered what you should <em>know<\/em> and the qualities you should <em>have<\/em>, this section covers what you should <em>do<\/em>. These are the habits that set successful Product Managers apart, according to discussions from all around the web.<\/p>\n\n\n\n<h4 class=\"wp-block-heading\">Good Product Managers make things simple<\/h4>\n\n\n\n<p>Simple goals. Simple processes. Simple communication. A great PM ensures that everyone knows <em>what<\/em> they\u2019re doing and <em>why<\/em> they\u2019re doing it.<\/p>\n\n\n\n<h4 class=\"wp-block-heading\">Good Product Managers deeply understand their product<\/h4>\n\n\n\n<p>Not just the technical side, but how it fits into the market and into users\u2019 lives. They know its strengths, its weaknesses, and where it\u2019s heading.<\/p>\n\n\n\n<h4 class=\"wp-block-heading\">Good Product Managers have a strong product sense and endless curiosity<\/h4>\n\n\n\n<p>Great PMs have a strong <a href=\"https:\/\/www.prodpad.com\/blog\/product-sense-interview\/\">product sense<\/a> where they constantly seek to learn, be that about customers, competitors, and trends, so they can make smarter, better-informed product decisions.<\/p>\n\n\n\n<h4 class=\"wp-block-heading\">Good Product Managers communicate with clarity and confidence<\/h4>\n\n\n\n<p>They can talk to anyone &#8211; engineers, executives, customers &#8211; adapting their message to the audience. And when they need to say <em>no<\/em>, they do so with data and reasoning to back it up.<\/p>\n\n\n\n<h4 class=\"wp-block-heading\">Good Product Managers foster strong relationships with stakeholders<\/h4>\n\n\n\n<p>Building trust and understanding with internal stakeholders across the organization makes for smoother collaboration and decision-making so that everyone is aligned toward common goals.<\/p>\n\n\n\n<h4 class=\"wp-block-heading\">Great PMs prioritize customer engagement<\/h4>\n\n\n\n<p>Actively engaging with customers will give you invaluable insights into their needs and pains. This direct interaction will help the product evolve in line with their expectations.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">How do you measure the performance of a good Product Manager?&nbsp;<\/h2>\n\n\n\n<p>Product Managers are always going to be judged by others. We\u2019re brought in to make a difference and ensure a sensational product or feature hits the market. So, there\u2019s high expectations. How are people measuring the performance of Product Managers to see if they\u2019re meeting those expectations, and more importantly, how do you track your own performance?<\/p>\n\n\n\n<p>Metrics seem an obvious place to start. Are you hitting your target <a href=\"https:\/\/www.prodpad.com\/glossary\/okrs\/\">objectives and key results<\/a>? While metrics might seem like a clear-cut way to gauge performance, they don\u2019t tell the full story.&nbsp; Remember, KPIs aren\u2019t targets for an individual to hit, it\u2019s a goal for the entire Product Team. <a href=\"https:\/\/www.prodpad.com\/blog\/product-management-kpis\/\">Achieving a KPI<\/a> is a group effort. Hitting a target means the team is working well, but shines little light on your impact as a Product Manager.&nbsp;<\/p>\n\n\n\n<p>Instead, it\u2019s more useful to look at how you as a Product Manager helped your team hit those numbers. So, it\u2019s not the numbers themselves, but the methods they followed to get there. Instead of hard numbers and data, you\u2019re looking at soft skills and those intangibles.&nbsp;<\/p>\n\n\n\n<p><strong><em>It\u2019s best to judge your performance as a PM by looking at how you align the team to the vision and its impact on the culture. It\u2019s more about how you make decisions and communicate them than the decision itself.&nbsp;<\/em><\/strong><\/p>\n\n\n\n<p>Ask yourself:&nbsp;<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Did I align the team around a clear <a href=\"https:\/\/www.prodpad.com\/glossary\/product-vision\/\">product vision<\/a>?<\/li>\n\n\n\n<li>Did I help simplify complex problems and drive better decisions?<\/li>\n\n\n\n<li>Did I foster an environment where my team could do their best work?<\/li>\n\n\n\n<li>Did I make sure customer and business needs were understood and balanced?<\/li>\n\n\n\n<li>Did I communicate priorities effectively and ensure the right things got built?<\/li>\n<\/ul>\n\n\n\n<p>I know this is all less tangible than simply ticking off a goal, but that\u2019s the beauty and also the trick of Product Management: success is not measured by a single goal. It\u2019s reflected in the impact you have on your team, your product, and ultimately, your potential customers.&nbsp;<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">What\u2019s stopping you from being a good Product Manager?&nbsp;<\/h2>\n\n\n\n<p>Some unfortunate Product Managers are up against challenges that hinder their ability to positively impact their company. Not every Product Manager struggling in their role is <em>actually<\/em> bad at their job.<\/p>\n\n\n\n<p>Many PMs aren\u2019t set up for success because the people around them have the wrong idea of what <em>good<\/em> Product Management actually looks like.&nbsp;<\/p>\n\n\n\n<p>Many Product Managers are being steered away from the main goal we talked about early on. Attention is being pulled from this universal target to instead focus on something else that makes them less effective, all because of what others define as success.&nbsp;<\/p>\n\n\n\n<p>Key stakeholders can have a different idea of what good looks like, compared to actual PMs.&nbsp;<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Sales want new features ASAP to close deals.<\/li>\n\n\n\n<li>Leadership demands rapid execution because any delay is a waste of resources.<\/li>\n\n\n\n<li>The business measures product success by output, rewarding PMs for shipping fast rather than shipping <em>right<\/em>.<\/li>\n<\/ul>\n\n\n\n<p>We <em>know <\/em>better than this, but Product Managers rarely have any authority to change this. When the loudest voice in the room (or the highest-paid one) calls the shots, PMs can end up running a <a href=\"https:\/\/www.prodpad.com\/glossary\/feature-factory\/\">feature factory<\/a> instead of driving meaningful impact. This looks like progress, but you\u2019ll end up with a flashy-looking product that doesn\u2019t meet the mark, and fingers pointing at you asking why.&nbsp;<\/p>\n\n\n\n<p>How do you fix this?&nbsp;<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">The art of saying no<\/h3>\n\n\n\n<p>If you want to break out of this cycle, you need to master one essential skill. You need to learn the art of saying no.&nbsp;<\/p>\n\n\n\n<p>That doesn\u2019t mean being difficult. It means managing stakeholders effectively. Speak their language. Back up your product decisions with data. Shift the conversation from what gets built to why it should (or shouldn\u2019t) be built. The advice that they wish they had ignored from the start. Advice that often leads PMs down a dangerous or unproductive path. Here\u2019s a collection of those responses, each offering insight into common mistakes PMs make when they follow the wrong guidance.<\/p>\n\n\n\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\">\n<p><strong><em>\u201cYou are the CEO of your product.\u201d<\/em><\/strong><\/p>\n<\/blockquote>\n\n\n\n<p>Advice like this comes up a lot and is a warning against falling into the trap of \u2018<a href=\"https:\/\/www.prodpad.com\/blog\/founder-mode\/\">founder mode<\/a>\u2019 as a Product Manager.<\/p>\n\n\n\n<div class=\"row is-style-default\">\n<div class=\"col is-style-emphasis\"><div class=\"col__style\">\n<p>\u201cWhen given without context and guidance, this tends to inspire people who just want control and don\u2019t like collaborating.<\/p>\n\n\n\n<p>A good CEO, just like a good Product Manager, is collaborative and excels at taking input from those with more information into account as they make decisions. This tends to get lost in de-contextualized PM-as-CEO commentary.\u201d<\/p>\n\n\n\n<p><a href=\"https:\/\/www.linkedin.com\/in\/anagrouverman\/\"><strong>Anna Grouverman<\/strong><\/a><strong>, Chief Product Officer &amp; Startup Advisor<\/strong><\/p>\n<\/div><\/div>\n<\/div>\n\n\n\n<p>The problem with this advice is it encourages PMs to take a &#8220;top-down&#8221; approach where they believe they should make decisions in isolation, wielding authority over their product with little regard for collaboration.&nbsp;<\/p>\n\n\n\n<p>Being a \u201cCEO of your product\u201d implies a level of detachment from the team, ignoring the collaborative, cross-functional nature of Product Management. The best PMs know how to lead with influence, not authority, and understand that great products aren\u2019t built by one person\u2019s decisions, they\u2019re the result of diverse inputs from Design teams, Development, Marketing teams, and of course, the customers themselves.<\/p>\n\n\n\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\">\n<p><strong><em>\u201cDon\u2019t spend time building your <\/em><\/strong><a href=\"https:\/\/www.prodpad.com\/blog\/product-management-team-structure\/\"><strong><em>Product Team structure<\/em><\/strong><\/a><strong><em> when you could be spending time speaking to customers.\u201d&nbsp;<\/em><\/strong><\/p>\n<\/blockquote>\n\n\n\n<p>While customer interviews and research are essential, this advice completely undervalues the importance of having a strong team structure to deliver product insights effectively.<\/p>\n\n\n\n<div class=\"row is-style-default\">\n<div class=\"col is-style-emphasis\"><div class=\"col__style\">\n<p>\u201cThis kind of advice irks me immensely, even though many PMs might agree with them. Over time, I have realized investing in actual product discovery for value \/outcome is a better and more rational approach.\u201d<br><br><a href=\"https:\/\/www.linkedin.com\/in\/r-sinha08\/\"><strong>Rohit Sinha<\/strong><\/a><strong>, Product Manager at Uplight<\/strong><\/p>\n<\/div><\/div>\n<\/div>\n\n\n\n<p>While customer feedback is invaluable, acting on a single request is a slippery slope. Horrid advice. As a product person, I think it\u2019s important to make sure that you\u2019re able to take a stand and are able to identify where you should push back. It\u2019s all in the art of saying no, and not just assuming that what\u2019s being fed to you is the right thing.<\/p>\n\n\n\n<p>Being a \u201cpeople pleaser\u201d and simply following the process might seem like a way to stay safe and avoid conflict, but it undermines the role of a Product Manager. PMs are responsible for making tough calls that may not always align with what others want to hear. The role involves balancing competing priorities, challenging and <a href=\"https:\/\/www.prodpad.com\/blog\/assumption-testing\/\">testing assumptions<\/a>, and pushing back when necessary &#8211; <em>even when it\u2019s uncomfortable.<\/em><\/p>\n\n\n\n<p>Now, I don\u2019t want to see any careers ruined. Instead, I want Product Management to thrive. So, in all seriousness, here\u2019s my genuine advice on what makes a good Product Manager:<\/p>\n\n\n<div class=\"callout flex\">\n    <p><em><strong>Cultivate your curiosity, prioritize outcomes over outputs, and build strong relationships.<\/strong><\/em><\/p>\n<p><em><strong>Leverage your empathy to understand the people in your business, your market, and your customers &#8211; so you can truly grasp the problems they\u2019re facing.<\/strong><\/em><\/p>\n<p><em><strong>When you do this, people will trust you, offering honest feedback and insights that will inform your decisions and help you make better choices.<\/strong><\/em><\/p>\n<\/div>\n\n\n\n<h2 class=\"wp-block-heading\">Getting good at Product Management<\/h2>\n\n\n\n<p>Saying exactly what makes a good Product Manager is hard to nail down. What looks good in one situation may not be right for another. It\u2019s all down to having what is needed for each scenario.&nbsp;<\/p>\n\n\n\n<p>Certain skills can help you become better as a Product Manager, as long as it\u2019s all grounded in empathy and that you\u2019re having a positive impact on your team. Being an effective Product Manager is more than simply hitting your KPIs.
