In a traditional interview process, and using traditional evaluation methods like reading a CV, it can be really hard to suss out who has a great product mind versus, well, not.<\/p>\n\n\n\n<p><em>This article is a follow-up to the previous <a href=\"https:\/\/www.prodpad.com\/blog\/product-manager-interview-preparation\/\">Product Manager Interview Preparation For The Win<\/a><\/em><\/p>\n\n\n\n<p>Here\u2019s my advice on how to design an effective interview process for a prospective PM: how to structure an interview, who to involve, what to ask, and how to test their <a href=\"https:\/\/www.prodpad.com\/blog\/product-manager-skills\/\">skills<\/a>.<\/p>\n\n\n\n<div class=\"callout content-dark\" style=\"background-image: linear-gradient(135deg, #b0dced,#b0e6e0)\">\n<p>In short, it all comes down to three interview tactics:<\/p>\n\n\n\n<ol class=\"wp-block-list\"><li>Focusing on soft skills<\/li><li>Testing those skills<\/li><li>Exploring team compatibility<\/li><\/ol>\n<\/div>\n\n\n\n<h2 class=\"wp-block-heading\" id=\"h-looking-at-job-history-doesn-t-cut-it\">Looking at job history doesn\u2019t cut it<\/h2>\n\n\n\n<p>Someone\u2019s <a href=\"https:\/\/www.prodpad.com\/blog\/product-manager-skills-and-experience\/\">work experience<\/a>, as listed on a CV, doesn\u2019t actually tell much about their experience as a product manager, much less their ability.<\/p>\n\n\n\n<p>Spot a big brand name? That seems promising. But a product manager from a well-known product company can be disguised by the fact that they worked for a well-funded company with a great team around them.<\/p>\n\n\n\n<p>On the other end of the spectrum, some companies can\u2019t do their PMs justice. Some great product minds might have been starved due to bad culture, poor management, or strapped resources. Their CV doesn\u2019t shine, but they\u2019re actually a bright product manager.<\/p>\n\n\n\n<p>If you want to find the best fit for your team, it\u2019s important you look beyond the piece of paper and ask potential PMs the right questions.<\/p>\n\n\n\n<figure class=\"wp-block-image size-large is-resized\"><img loading=\"lazy\" decoding=\"async\" src=\"https:\/\/www.prodpad.com\/wp-content\/uploads\/2020\/06\/Demo-col6.svg\" alt=\"Dots on a product manager interview\" class=\"wp-image-8064\" width=\"542\" height=\"271\"\/><\/figure>\n\n\n\n<h2 class=\"wp-block-heading\" id=\"h-focus-on-the-soft-skills-of-product-management\">Focus on the soft skills of product management<\/h2>\n\n\n\n<p>In the interview portion, ask for stories and situations to understand their behaviors. Ditch the common PM questions like, \u201cWhy is a manhole cover round?\u201d or about how many piano tuners there are in Chicago! Instead, direct your questions to something more real and personal.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\" id=\"h-product-manager-interview-tactic-1\">Product manager interview tactic 1<\/h3>\n\n\n\n<p>Start with the prompt \u201cTell me about a time when\u2026\u201d and follow it up with tricky situations that a PM might run into:<\/p>\n\n\n\n<div class=\"callout bg-white-dark content-dark\" style=\"\">\n<ul class=\"wp-block-list\" id=\"block-a1952dc7-4feb-4202-a5b0-38f19d4afe64\"><li>\u201c&#8230;you had an experiment or project fail. What did you do about it?\u201d&nbsp;<\/li><li>\u201c&#8230;you had to fulfill some requirements and you didn\u2019t have enough information.\u201d<\/li><\/ul>\n<\/div>\n\n\n\n<p>This gives them the opportunity to walk you through it, and gives you the opportunity to see how they navigate problems.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\" id=\"h-why-this-is-a-good-interview-tactic\">Why this is a good interview tactic<\/h3>\n\n\n\n<p>A PM is a collection of the experiences that they\u2019ve had. They draw on those experiences to make better and <a href=\"https:\/\/www.prodpad.com\/blog\/four-ways-prodpad-will-help-you-make-the-right-product-decisions\/\">better decisions<\/a> moving forward. They should have a handful of good stories about things that went right \u2013 and wrong! \u2013 and know the lessons they\u2019ve learned from those experiences.<\/p>\n\n\n\n<p>If they <em>don\u2019t <\/em>have these stories, that\u2019s an indicator they might not have enough experience yet or could flounder in the role.<\/p>\n\n\n\n<p>Of course, someone who has less experience but is well-suited for product management can still walk you through hypotheticals of how they\u2019d handle these situations. Maybe you\u2019re open to a person who\u2019s never worked in Product per se but has the right thinking and problem-solving skills.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\" id=\"h-test-the-pm-s-skills\">Test the PM\u2019s skills<\/h2>\n\n\n\n<p>In addition to asking questions and talking it out, create a space for the prospective PM to simulate real product management work that they might do in the role.&nbsp;<\/p>\n\n\n\n<h3 class=\"wp-block-heading\" id=\"h-product-manager-interview-tactic-2\">Product manager interview tactic 2<\/h3>\n\n\n\n<p>Assign a product problem and ask them to work through it. This portion of the hiring process is often called a \u201ccase study.\u201d Here are some tips for setting up a useful (and ethical!) case study assignment:<\/p>\n\n\n\n<div class=\"callout bg-white-dark content-dark\" style=\"\">\n<ul class=\"wp-block-list\"><li>Choose a case study that\u2019s actually relevant to the work they\u2019d do.<\/li><li>Make it something they can use in their portfolio, even if you don\u2019t hire them.\u00a0<\/li><li>Don\u2019t push them into solutioneering.\u00a0<\/li><li>Ideally pay them if your assignment takes up a lot of time. At ProdPad, applicants can take the payment or donate it to a charity. After all, they\u2019re giving up time to show us their chops. And we might learn a thing or two.<\/li><\/ul>\n<\/div>\n\n\n\n<h3 class=\"wp-block-heading\">Why this is a good interview tactic<\/h3>\n\n\n\n<p>Case studies are pretty self-explanatory. It\u2019s practice work, a chance to observe and review them before signing a contract. Case studies are a great way to verify the experience and skills promised on a CV or during the interview \u2013 and an opportunity for greener applicants to show you what they\u2019re made of.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\" id=\"h-the-culture-question\">The culture question<\/h2>\n\n\n\n<p>Every team wants to make sure new hires are the right culture fit. And that makes sense! But I need to get something off my chest: I don\u2019t like the phrase \u201cculture fit.\u201d It sounds like you want them to assimilate into the culture you already have. I like \u201cculture add,\u201d because a new hire can contribute and augment and improve. Our cultures should be iterative, too!<\/p>\n\n\n\n<p>So one question here is: What will they bring to help you expand and improve as a team?<\/p>\n\n\n\n<p>And the other question: Is there chemistry? You want to see some sparks fly between your team and the prospective PM.\u00a0<\/p>\n\n\n\n<h3 class=\"wp-block-heading\" id=\"h-product-manager-interview-tactic-3\">Product manager interview tactic 3<\/h3>\n\n\n\n<p>Set up several conversations and give the interviewee a chance to meet lots of people. These can be colleagues on the product team but also developers, designers, Sales, Marketing \u2013 a mix of people they\u2019d work with directly and indirectly.<\/p>\n\n\n\n<p>This sounds intense (and maybe it is), but you can create a pleasant atmosphere around it!<\/p>\n\n\n\n<h3 class=\"wp-block-heading\" id=\"h-why-this-is-a-good-interview-tactic-1\">Why this is a good interview tactic<\/h3>\n\n\n\n<p>You get a well-rounded view of the applicant. Development will ask different questions than Sales, though it doesn&#8217;t hurt to ask the same question twice by two different people. Can they reassure multiple groups that they\u2019re the right person for the job? Are multiple groups excited at the prospect of working with them?<\/p>\n\n\n\n<p>If they seem uncomfortable talking to various people, then they might not succeed when they\u2019re told on day one that they need to be in five different meetings with five different groups.<\/p>\n\n\n\n<p>Also, this gives the interviewee a more holistic understanding of what they might do in the role, and helps other parts of the team understand how this new product role might impact their work.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\" id=\"h-how-to-identify-a-great-product-manager\">How to identify a great product manager<\/h2>\n\n\n\n<p>My last tip for evaluating a potential PM? <strong>They should be asking questions. <\/strong>That is the most crucial part of any product manager\u2019s job, and it applies to the interview process, too. Are they curious about you, your team, the work, the company, the customers?
