Yet the way features are marketed to customers is a bit different from how they\u2019re defined within product teams. Most customers don\u2019t see the granularity of features within a product. When I look at a product, I see little features everywhere.&nbsp;<\/p>\n\n\n\n<p><strong>1. Big Label features: <\/strong>These are overarching features that are marketed as services or solutions. For example, at ProdPad we have <a href=\"https:\/\/www.prodpad.com\/features\/roadmaps\/\">Roadmapping<\/a>, <a href=\"https:\/\/www.prodpad.com\/features\/ideas\/\">Idea Management<\/a>, and <a href=\"https:\/\/www.prodpad.com\/features\/customer-feedback\/\">Customer Feedback &amp; Discovery<\/a>. These are the things you see in the main navigation menu, \u201cthe tabs at the top\u201d so to speak.<br><br><strong>2. Small Function features: <\/strong>Within those larger solutions, there are so many different things you can do \u2014 small functionalities that you can use or not use \u2014 to make the tool work for you in the right way. These are <em>also <\/em>features.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\" id=\"h-why-the-right-mix-of-features-is-important\">Why the right mix of features is important<\/h2>\n\n\n\n<p>Your product\u2019s capabilities can cut both ways. Features can provide more value (e.g. usability), and they can also cause more friction if you have too many.<\/p>\n\n\n\n<p>In fact, the word \u201c<a href=\"https:\/\/www.dictionary.com\/browse\/features\">feature<\/a>\u201d has gotten a bad reputation in the last few years. There\u2019s advice to avoid being \u201cfeature driven\u201d or becoming a \u201cfeature factory,\u201d which implies you\u2019re building functions just for the sake of it.<br><br>On the one hand, this is valid. Teams finally understand that \u201cbuild, build, build\u201d doesn\u2019t work as a proper <a href=\"https:\/\/www.prodpad.com\/blog\/how-to-write-a-clear-product-strategy\/\">product strategy<\/a>!<br><br>But on the other hand, people <em>do <\/em>buy products ultimately because they have the right <em>features <\/em>that solve their problem. The product\u2019s benefit is only realized because the collection and balance of features is just right. If the mix is wrong, then the user won\u2019t see that benefit. Instead, the tool is overwhelming, underwhelming, or just confusing.<br><\/p>\n\n\n\n<h2 class=\"wp-block-heading\" id=\"h-how-to-identify-the-right-product-features\">How to identify the right product features<\/h2>\n\n\n\n<p>Perhaps the most important part of finding the right product features is to eliminate the wrong ones. This sounds obvious, but it\u2019s worth remembering.<br><br>More often than not, <strong>your job as a product manager is to invalidate ideas<\/strong>. After all, most potential features are not the right thing to add to your product!<br><br>If you want to improve metrics, you can usually get a lot further by improving the positioning of the existing features. This could be new marketing and copywriting or new design. It could require a little investment in user education or customer success.<br><br>If all that doesn\u2019t work, then focus on adding new stuff to the development pipeline. That\u2019s where the <a href=\"https:\/\/www.prodpad.com\/blog\/how-to-build-a-product-roadmap-everyone-understands\/\">product roadmap<\/a> comes in.<br><br>Your roadmap should only include the features you believe are necessary, based on your strategy and overall objectives. Of course, identifying those things requires two elements of good product management:&nbsp;<\/p>\n\n\n\n<ul class=\"wp-block-list\"><li>Accumulating a big portfolio of possibilities and ideas through <a href=\"https:\/\/www.prodpad.com\/blog\/product-feedback-process\/\">customer and team feedback<\/a>&nbsp;<\/li><li>Then establishing a solid <a href=\"https:\/\/www.prodpad.com\/blog\/feature-prioritization-principles\/\">feature prioritization method<\/a>. (At ProdPad we like the <a href=\"https:\/\/www.prodpad.com\/blog\/product-tree-game\/\">Product Tree Game<\/a>.)<\/li><li>If in doubt, <a href=\"https:\/\/www.prodpad.com\/blog\/prioritize-problems-not-product-ideas\/\">prioritize your problems first<\/a>, and it\u2019ll make it easy to understand where your feature-driven solutions fit into the picture.<\/li><\/ul>\n\n\n\n<p>We\u2019ve written a ton about product roadmap management elsewhere on the blog, hence all the links!<br><br>For now, I\u2019d like to focus on other unsung processes in the feature identification game: backlog grooming, prototyping &amp; user testing, and measuring success.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\" id=\"h-backlog-grooming\">Backlog grooming<\/h3>\n\n\n\n<p>As PMs we know there are usually many different ways to solve a problem\u2014and the solution might come from a mix of ideas. Well, <a href=\"https:\/\/www.prodpad.com\/blog\/how-to-groom-a-product-backlog\/\">backlog grooming<\/a> is a chance to review all the ideas in search for the best possible solutions.<br><br>Look in your backlog to evaluate everything that could potentially address the need or \u201cproblem area\u201d of the product. In the evaluation phase, you can group different backlog items together to gauge what a combo solution might look like. Then you can prototype and test.<br><br>(You\u2019ll also identify overlapping ideas or straight-up unfeasible ideas. And as I mentioned above, clearing those out is just as important!)<\/p>\n\n\n\n<h3 class=\"wp-block-heading\" id=\"h-prototyping-and-user-testing\">Prototyping and user testing<\/h3>\n\n\n\n<p>Start simple and add in functions as you go. If something crucial is missing from your product, it\u2019ll become clear quickly. The user\u2019s conclusion will be, \u201cThis isn\u2019t solving my problem.\u201d Then you can pinpoint why not and move forward with scoping that new element.<br><br>If you start testing with too many features in your product (or too many small functionalities within a new feature), that backfires. Users will overlook the majority to focus on the bits most important to them. <em>Users won\u2019t tell you that they don\u2019t need the rest.<\/em> So there\u2019s a whole swathe of features you don\u2019t hear any negative feedback about. You keep them in, and your product ends up bloated with functionality that no one actually wanted. And you\u2019ll waste resources on maintaining it!<br><br><strong>Word to the wise: <\/strong>Beware of adding too many configurations. As soon as you make something configurable, such as a toggle that allows dark mode, you have a test case for both ON and OFF. The more configurations you have, the more things you need to test to make sure it\u2019s all operating correctly. Make sure it\u2019s really worth it!<\/p>\n\n\n\n<h2 class=\"wp-block-heading\" id=\"h-how-to-measure-the-success-of-a-new-feature\">How to measure the success of a new feature<\/h2>\n\n\n\n<p>Identifying the right product features does not end with a <a href=\"https:\/\/www.prodpad.com\/blog\/product-feature-launch\/\">product launch<\/a> or roll-out! You learn that a feature was the right choice (and built correctly) only if you measure how it\u2019s used.<br><br>Many teams build and ship without a plan to measure performance afterward. This is such a lost opportunity! When you confirm the success of a new feature, you validate how the functionality was built from a development perspective, as well as your whole process for identifying that feature in the first place.<\/p>\n\n\n\n<div class=\"callout content-dark is-style-emphasis\" style=\"background-color:#ececec\">\n<h3 class=\"wp-block-heading\" id=\"h-1-define-what-success-looks-like-before-you-build-it\">1. Define what success looks like before you build it.&nbsp;<\/h3>\n\n\n\n<p>This is the most important step! What does \u201cit\u2019s working\u201d look like? For example, identify how many people you think should use the feature. This doesn\u2019t need to be super scientific. You could just name a reasonable number that\u2019s based on user feedback or app data that you already have.<br><br>The point is to establish a baseline of expectations before you begin! We also call this <strong>success criteria<\/strong>.<\/p>\n<\/div>\n\n\n\n<div class=\"callout content-dark is-style-emphasis\" style=\"background-color:#ececec\">\n<h3 class=\"wp-block-heading\" id=\"h-2-create-the-space-to-measure-success\">2. Create the space to measure success.<\/h3>\n\n\n\n<p>Next, you should define a few things around that success criteria to make sure you actually use it! Answering these three questions will establish more <strong>clarity, accountability, and process<\/strong> for measuring the feature\u2019s success:<\/p>\n\n\n\n<ul class=\"wp-block-list\"><li>What are you measuring?<\/li><li>Who is going to measure it?<\/li><li>How often? One week, three months?<\/li><\/ul>\n<\/div>\n\n\n\n<p>How you choose to <a href=\"https:\/\/www.prodpad.com\/blog\/how-to-measure-product-success\/\">measure product success<\/a>, then record and communicate it, is ultimately up to your team! As long as you learn and iterate, you\u2019ll likely stay on track toward identifying the right features and building the best possible product for your customers.<\/p>\n","protected":false},"excerpt":{"rendered":"<p>Product features walk the line between boon and burden, between adding value for your customers and draining resources from your team.
