At ProdPad, we were the pioneers in dropping dates entirely and looking at what roadmaps should really communicate &#8211; <b>strategy<\/b>. There\u2019s even <a href=\"https:\/\/www.amazon.com\/Product-Roadmaps-Relaunched-Direction-Uncertainty\/dp\/149197172X\/\" target=\"_blank\" rel=\"noreferrer noopener\">an entire book about it<\/a> by <a href=\"http:\/\/www.twitter.com\/iamctodd\" target=\"_blank\" rel=\"noreferrer noopener\">C.Todd Lombardo<\/a> and <a href=\"https:\/\/twitter.com\/d8a_driven\" target=\"_blank\" rel=\"noreferrer noopener\">Bruce McCarthy<\/a>! And yet every few months, there\u2019s a flurry of tweets as product managers come together to trash-talk roadmaps! You\u2019ll see tweets covering how they\u2019re useless and how they should never be used again&#8230; and so the poor roadmap gets a bad rep again.<br><br>But, every day more product managers are seeing the light. They have found objective-led roadmaps and can\u2019t wait to talk about them, even if they think it\u2019s a new methodology and aren\u2019t aware of the wealth of knowledge available online to support this! (hint hint, you guys, check out ProdPad!)<br><br>Here\u2019s the thing though it\u2019s not that roadmaps are useless, it\u2019s that the idea that roadmaps should be date-driven makes them useless &#8211; by continuing to use dates we as product managers are perpetuating the problem.<br><br>So let\u2019s try to nail this once and for all.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\" id=\"h-understanding-product-development\">Understanding Product Development<\/h2>\n\n\n\n<p>There are two parts to product development: strategy and execution.<\/p>\n\n\n\n<ol class=\"wp-block-list\">\n<li>Strategy = what and why (product management)<\/li>\n\n\n\n<li>Execution = when and who (development)<\/li>\n<\/ol>\n\n\n<div class=\"wp-block-image\">\n<figure class=\"aligncenter is-resized\"><img loading=\"lazy\" decoding=\"async\" src=\"https:\/\/www.prodpad.com\/wp-content\/uploads\/2018\/10\/unbranded-strategy-execution-2.jpg\" alt=\"Product Management Rule number 1\" class=\"wp-image-5742\" width=\"600\" height=\"315\" srcset=\"https:\/\/www.prodpad.com\/wp-content\/uploads\/2018\/10\/unbranded-strategy-execution-2.jpg 2400w, https:\/\/www.prodpad.com\/wp-content\/uploads\/2018\/10\/unbranded-strategy-execution-2-300x158.jpg 300w, https:\/\/www.prodpad.com\/wp-content\/uploads\/2018\/10\/unbranded-strategy-execution-2-768x403.jpg 768w, https:\/\/www.prodpad.com\/wp-content\/uploads\/2018\/10\/unbranded-strategy-execution-2-1024x538.jpg 1024w\" sizes=\"auto, (max-width: 600px) 100vw, 600px\" \/><\/figure>\n<\/div>\n\n\n<p>The key to a successful product roadmap is to focus on the strategy of the future of your product, rather than how fast you will be building features.<br><br>Keep this in mind, before something is even worked on you need to figure out a few things first:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Your product vision<\/li>\n\n\n\n<li>Your objectives<\/li>\n\n\n\n<li>Problems you are solving<\/li>\n\n\n\n<li>Gather feedback, research, test, and iterate<\/li>\n<\/ul>\n\n\n\n<p>Once you have planned what objectives will drive your vision and the problems you will solve, you can then map out how that strategy will work out in the short and long term. A timeline will not reflect that, at least not accurately. This is because deadlines are too prescriptive. Being locked into deliverables at the strategy phase means you are less flexible and adaptable to change, making it harder to pivot your roadmap.<br><br>Instead of focusing on timelines, focus on time horizons: Now-Next-Later. Some people like to break this down into quarters, but I think that&#8217;s a bit short-sighted and you&#8217;re limiting yourself to the current year alone (think big!) All you need are these looser markers to give you enough structure to work, without limiting your product vision:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Now = stuff that\u2019s keeping you busy right now<\/li>\n\n\n\n<li>Next = stuff that you plan on prioritizing next<\/li>\n\n\n\n<li>Later = stuff you&#8217;d like to do after that, but still researching the possibilities<\/li>\n<\/ul>\n\n\n<div class=\"wp-block-image\">\n<figure class=\"aligncenter is-resized\"><img loading=\"lazy\" decoding=\"async\" src=\"https:\/\/www.prodpad.com\/wp-content\/uploads\/2017\/06\/now_next_later.png\" alt=\"Now Next Later\" class=\"wp-image-5643\" width=\"612\" height=\"236\" srcset=\"https:\/\/www.prodpad.com\/wp-content\/uploads\/2017\/06\/now_next_later.png 1836w, https:\/\/www.prodpad.com\/wp-content\/uploads\/2017\/06\/now_next_later-300x116.png 300w, https:\/\/www.prodpad.com\/wp-content\/uploads\/2017\/06\/now_next_later-768x296.png 768w, https:\/\/www.prodpad.com\/wp-content\/uploads\/2017\/06\/now_next_later-1024x394.png 1024w\" sizes=\"auto, (max-width: 612px) 100vw, 612px\" \/><\/figure>\n<\/div>\n\n\n<p>As you can see, the image above doesn\u2019t have a timeline or a set release date. It&#8217;s not meant to. Your current work will take the amount of time it takes, and considering all the external factors that come into play for something to be delivered &#8211; from team growth to customer feedback &#8211; those expected release dates will shift.<br><br>This is where another little handy document comes into play: your release plan. This should include dates (sprints, release dates) to help ensure your team has the right workload so that you&#8217;re achieving those objectives you set in your product roadmap.<br><br>The big question is, why can&#8217;t you just use one document?<\/p>\n\n\n\n<ol class=\"wp-block-list\">\n<li>They serve different purposes<\/li>\n\n\n\n<li>They&#8217;re meant for different audiences<\/li>\n\n\n\n<li>They&#8217;re two parts to the puzzle: strategy and execution<\/li>\n<\/ol>\n\n\n\n<h2 class=\"wp-block-heading\" id=\"h-but-leadership-wants-a-date-driven-roadmap\">But leadership wants a date-driven roadmap!<\/h2>\n\n\n\n<p>Leadership will always want to see release dates, it&#8217;s natural. You should show them your release plan, but you should show them your strategy first. If you go in all timelines blazing you\u2019ve rushed to the end of a conversation before it\u2019s started. What your leadership team doesn\u2019t understand is the scope of the work, leaving them with release dates to go on. It\u2019s a double-edged sword.<br><br>Both docs are <strong>important and should be presented together<\/strong>. Talk about what&#8217;s coming up for development and the expected release for those items. As a product manager it is your job to ask questions, and you need to let your leadership know how you are doing that in your strategy-led roadmap:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>What are you working on?<\/li>\n\n\n\n<li>Why?<\/li>\n\n\n\n<li>What objectives are you reaching for?<\/li>\n\n\n\n<li>Are your hypotheses being tested?<\/li>\n\n\n\n<li>What are the results of these hypotheses, and is your roadmap pivoting because of the outcome?<\/li>\n<\/ul>\n\n\n\n<p>These big-picture questions can\u2019t be answered with features laid out on a timeline.<br><br>It&#8217;s a little bit like telling someone you&#8217;re going from point A to point B in two weeks with no additional details. If that&#8217;s all you&#8217;re telling them, they\u2019ll probably imagine you\u2019ll take the quickest and easiest route, like flying first class with full lounge treatment.<br><br>In reality, the journey is going to be affected by different factors. Reframe the conversation to explain that to get from point A to point B there will be certain factors to consider along the way, such as weather changes, gas refills, bathroom breaks, switching from a camel to a motorbike because that didn\u2019t work out as you planned, etc., This level of transparency helps your team become a bit more understanding when things come up and your estimated delivery dates are off slightly delayed.<br><br>Remember &#8211; just because something has always been done a certain way, it doesn\u2019t mean it\u2019s the right way. There is always room for innovation and improvement.
