{"id":22944,"date":"2021-05-20T10:54:27","date_gmt":"2021-05-20T09:54:27","guid":{"rendered":"https:\/\/www.prodpad.com\/?p=22944"},"modified":"2025-01-13T16:26:16","modified_gmt":"2025-01-13T16:26:16","slug":"what-is-a-product-team","status":"publish","type":"post","link":"https:\/\/www.prodpad.com\/blog\/what-is-a-product-team\/","title":{"rendered":"What is a Product Team?"},"content":{"rendered":"\n<p>At ProdPad, we talk a lot about separating strategy and execution &#8211; in fact we call it out as Product Management Rule #1 in <a href=\"https:\/\/www.prodpad.com\/blog\/product-management-process-jira\/\" target=\"_blank\" rel=\"noreferrer noopener\">this blog<\/a>. We know that there is a difference between discovery and delivery, and that the two sides of that \u201c<a href=\"https:\/\/www.prodpad.com\/resources\/how-prodpad-fits\/discovery\/\" target=\"_blank\" rel=\"noreferrer noopener\">double diamond<\/a>\u201d involve very different skill sets, met by different people in the product team. <\/p>\n\n\n\n<p>However, there is a danger in creating silos in product development and launch. We have to work out how to ease the transition from inception to real world usage, through every stage, in a way that reduces confusion along the way. It\u2019s natural to believe this requires good project management, and well-defined handover stages, but there\u2019s a better way. You\u2019re more likely to succeed if you work as a collaborative product team including more than just traditional product team roles.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\" id=\"h-what-should-the-product-team-structure-look-like\">What should the product team structure look like?<\/h2>\n\n\n\n<p>We\u2019ve all seen the chaos that can result from a lack of understanding when specifications are handed off from one team to another. There\u2019s an element of \u201cthrow it over the wall\u201d that means one team (product management) is finished and the next team (product development) can start. <\/p>\n\n\n\n<p>We see similar issues when development is done and testing\/QA starts, and then again when the success and operations teams have to work out how to deliver the new functionality. If we\u2019re building a new search function, each team will have different questions.<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li><strong>Product Management<\/strong> will spend time on defining the problem that will be solved. Is the purpose to help with discoverability? If so, what value will that provide to the user, and how will building this feature contribute towards the product team\u2019s OKRs?<\/li>\n\n\n\n<li><strong>Product Design\/UX<\/strong> will want to know who\u2019s using it, and will work with Product to create a user experience that is easy, intuitive and achieves the desired outcome.<\/li>\n\n\n\n<li><strong>Product Development<\/strong> will want to understand exactly how the search needs to work in every possible scenario. They\u2019ll need to understand every &#8216;state&#8217; the UI could be in, the transitions, and any user workflows for interacting with the search bar. They might also want to understand the expected output of the search &#8211; is it fuzzy, exact text match or more abstract?<\/li>\n\n\n\n<li><strong>QA<\/strong> will want to understand similar information to Development, but with more of a focus on what could go wrong. What will real world usage look like? How could the user encounter problems and how might they be overcome? Does it perform well under pressure or with high volumes of data?<\/li>\n\n\n\n<li><strong>Sales &amp; marketing<\/strong> will want to know why people will use this feature, whether there are any pricing implications, what the benefits are, and how they can tell the story of the new feature<\/li>\n\n\n\n<li><strong>Success <\/strong>will be thinking about the search in real life, similar to QA, but they\u2019ll want to anticipate what help will be required by the end user. Will they need any training? Are there changes needed to the documentation? How will this change affect existing users vs new users?&nbsp;<\/li>\n\n\n\n<li><strong>Operations<\/strong> will have concerns around how services are delivered and paid for.<strong> <\/strong>What will this mean for billing or finance? Will more resources be needed in any way? Does the change affect the way contracts are drawn up?<\/li>\n<\/ul>\n\n\n\n<h2 class=\"wp-block-heading\" id=\"h-what-is-the-key-to-a-great-product-team-collaboration\">What is the key to a great Product Team? Collaboration.<\/h2>\n\n\n\n<p>The key to the product team\u2019s success is collaboration. When we plan and define a new feature, we need to work with multiple teams to ensure that everyone has a voice. Don\u2019t forget, as a product manager, <a href=\"https:\/\/twitter.com\/simplybastow\/status\/1308804266954555392?s=20\" target=\"_blank\" rel=\"noreferrer noopener\">your role isn\u2019t necessarily to have all the answers, but to ask the right questions<\/a>.&nbsp;<\/p>\n\n\n\n<figure class=\"wp-block-embed is-type-rich is-provider-twitter wp-block-embed-twitter\"><div class=\"wp-block-embed__wrapper\">\n<blockquote class=\"twitter-tweet\" data-width=\"500\" data-dnt=\"true\"><p lang=\"en\" dir=\"ltr\">Product people.<br><br>It&#39;s not your job to have all the answers. <br><br>It&#39;s your job to ask the best the questions. <br><br>There&#39;s nothing more dangerous than a product person who thinks they have all the answers!<\/p>&mdash; Janna Bastow simplybastow.bsky.social (@simplybastow) <a href=\"https:\/\/twitter.com\/simplybastow\/status\/1308804266954555392?ref_src=twsrc%5Etfw\">September 23, 2020<\/a><\/blockquote><script async src=\"https:\/\/platform.twitter.com\/widgets.js\" charset=\"utf-8\"><\/script>\n<\/div><figcaption class=\"wp-element-caption\">Take it from someone who knows.<\/figcaption><\/figure>\n\n\n\n<p>Take the time to define the problem being solved. Once you\u2019ve nailed that, you can start asking questions early on.<\/p>\n\n\n\n<p>When leading the product team, a great product manager will ask the Design team to think about how they might design the user experience. They\u2019ll ask the Development team what information they need in order to build the proposed solution. It\u2019s important to have a chat with QA to see what they think might cause problems for the user in real life &#8211; get ahead of those problems before they become a surprise.&nbsp;<\/p>\n\n\n\n<p>Something that\u2019s often overlooked is the need to discuss with the customer-facing folks what solving the problem means for their market, or their customers &#8211; how valuable could it be? Could you consider charging more for your product if you solved this problem? How would you position the solution, and what does it mean for your competitive position. Speak to finance and legal about the potential for changes in forecasting, pricing and contracts so they know what\u2019s ahead.<\/p>\n\n\n\n<p>Having these discussions from early in the product process will help to ensure that<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Everyone knows what\u2019s coming down the development pipeline<\/li>\n\n\n\n<li>Each team can get ready for what lies ahead<\/li>\n\n\n\n<li>Risk is lowered &#8211; you\u2019re less likely to have those last minute panics and changes<\/li>\n\n\n\n<li>Launch is smoother<\/li>\n<\/ul>\n\n\n\n<p>The specifications need to answer any questions which will crop up during the execution\/delivery of an idea, regardless of who\u2019s asking the question.
